Ask three companies what a custom AI chatbot costs and you will get $49 a month, $12,000, and "let's schedule a discovery call." All three are describing something real. They are just describing very different things.
Here is how the market actually breaks down, so you can work out which tier you belong in before anyone quotes you.
Tier 1: DIY platforms, $0 to $100 a month
You sign up, paste your website URL, it scrapes your pages, and you get a bot.
What you get: something live in an hour, answering basic questions from whatever text is already on your site.
What you do not get: anything it could not read off your homepage. It will not know the pricing you keep in your head, that you do not service one side of the county, or that the thing customers always ask about is the thing your site never mentions. It also tends to answer confidently when it should hand off, which is worse than not answering.
Who it fits: businesses testing whether customers will use a chatbot at all. Genuinely a reasonable place to start.
Tier 2: Managed custom builds, roughly $150 to $500 a month
Someone builds it around your business, trains it on material you provide rather than material it scraped, connects it to where your leads need to land, and maintains it.
What you get: answers that reflect how you actually operate. Lead capture into a CRM. Someone correcting it when it gets something wrong.
What you are really paying for monthly: this is the part worth understanding, because "why is there a monthly fee at all" is the most common objection and it deserves a real answer. The monthly covers hosting and model costs, knowledge refreshes when your prices or services change, monitoring for bad answers, and the integration upkeep that stops it quietly breaking when something else updates. A bot nobody maintains degrades. Not dramatically, just gradually, until it is confidently telling people last year's prices.

Tier 3: Agency and enterprise builds, $10,000 to $60,000+
Custom development, bespoke integrations into internal systems, compliance review, dedicated infrastructure.
Who it fits: businesses where the bot touches regulated data, or has to talk to software that has no standard integration, or where a wrong answer is a legal problem rather than an annoyance.
Who it does not fit: a local contractor who wants after-hours questions answered. If someone quotes you five figures for that, ask precisely what the money buys that Tier 2 does not.
The comparison that actually decides it
Cost is meaningless without something to weigh it against. The honest comparison is not against other bots, it is against the alternative you are already living with.
A part-time person answering messages runs $2,000 or more a month, every month, and does not work at 2am, does not work Sundays, and eventually leaves.
Doing nothing has a cost too, it is just invisible. Work out roughly how many people land on your site outside business hours, how many of those leave without contacting you, and what one customer is worth to you. Multiply it out. That number is what you are currently paying to not have this, and it does not appear on any invoice, which is exactly why it goes unnoticed for years.
Most owners have never done that arithmetic. It is usually the moment the decision stops being about price.
Questions worth asking any vendor
Before you sign anything, these four separate the careful builds from the quick ones:
- What happens when it does not know the answer? If it does not hand off and capture the contact, it is losing you leads while appearing to work.
- Who owns the conversation data? You should. Ask what happens to your transcripts and leads if you leave.
- What does the monthly actually cover? If nobody can answer this specifically, you are paying rent, not maintenance.
- Can I see it get something wrong? Ask them to show you a hand-off. A vendor who claims it never happens has not run one in production.
